Our client, a leading specialty chemical company based in Gurgaon, was expanding its manufacturing facility in Gujarat. As part of this expansion, they required two vendors in Gujarat and Maharashtra to fabricate and deliver four reactors (2KL–6KL).

With multiple subcontractors involved, long-lead bought-out items, and limited visibility into day-to-day manufacturing progress, the project faced coordination and delivery risks. The client engaged Venwiz Expediting Services to ensure micro-level control, proactive tracking, real-time visibility, and on-time delivery through a combination of digital monitoring and on-ground expediting.

Project Challenges

The execution phase presented several critical challenges that directly impacted project timelines and visibility:

• Extended Lead Time Risk: Agitator bought-out items (BoIs) had long-lead cycles, threatening final assembly timelines. 
• Limited Manufacturing Control: The vendors had subcontracted key fabrication and machining, reducing visibility over progress and quality. 
• Restricted Physical Monitoring: Multiple vendors and subcontractors made it difficult to validate work-in-progress and quality. 
• Tight PO deadline: Aggressive delivery milestones required synchronized execution across both vendor sites. 
• Lack of Micro-level planning : Procurement, manufacturing and inspection level activities were clubbed under generic headers, preventing granular level tracking

Venwiz Solution

1. Venwiz Control Plan for Granular Tracking of All Components

We created a Venwiz Control Plan that listed every component in the reactors, including manufactured parts and bought-out items. Each item was mapped with specifications, the responsible vendor or sub-vendor, target dates, and interdependencies. This plan provided early visibility into potential bottlenecks. 

The Control Plan served as the foundation for monitoring, coordination, and schedule optimisation.

2. Identification and Tracking of Long-Lead Items

Using the Control Plan, Venwiz identified long-lead items such as agitators, motors, and mechanical seals. The team established a structured follow-up cycle with sub-vendors and continuously tracked production and dispatch commitments. This proactive tracking allowed for continuous monitoring of production and dispatch commitments from sub-vendors, enabling corrective action (like early follow-up on the motor) before delays affected the final assembly schedule.

3. On-Ground Verification and Reporting

On-ground expeditors visited vendor and subcontractor locations to check adherence to quality requirements and monitor work-in-progress. They submitted signed milestone reports for fabrication, machining, assembly, and inspection, which strengthened vendor accountability and provided reliable, verified updates.

4. Centralised Visibility Through ExpeditingOS

ExpeditingOS served as the central platform for all project information. Progress updates, geo-tagged photographs, action items, and subcontractor statuses were uploaded. The tool created project reports and flagged delays. This created a single source of truth for the client and removed the need for fragmented communication through calls or emails.
