How Venwiz Brought Real-Time Visibility to 12 Equipment Packages for a Global Steel Technology Leader

Our client, a leading industrial project owner, had critical equipment packages spread across 11 vendors, 8 manufacturing locations, and 12 active POs. All tied to a time-sensitive project schedule.

With suppliers, inspection agencies, and internal teams operating across different locations, gaining timely visibility into manufacturing progress and emerging risks was a constant challenge.

The team needed more than periodic status updates. They required real-time visibility into supplier performance, manufacturing progress, and potential delivery delays to intervene early and keep execution on track.

Venwiz was brought in to establish end-to-end manufacturing visibility. Project Challenges

Venwiz's initial assessment identified several execution risks that required immediate attention to maintain delivery timelines.

1. Visibility Gaps Across Suppliers

With 12 active orders spread across 11 vendors and 8 manufacturing locations, maintaining a unified view of project status was a constant challenge. Progress updates relied heavily on emails, phone calls, and periodic follow-ups, creating a disconnect between reported progress and actual shop-floor execution. As a result, stakeholders had limited visibility into supplier performance, manufacturing milestones, and emerging delivery risks.

2. Manpower Shortages and Assembly Bottlenecks

Site assessments revealed manpower shortages, assembly bottlenecks, inspection delays, and fabrication constraints across supplier facilities. In several cases, the reported reason for delay differed from the actual root cause, making recovery efforts less effective and contributing to schedule drift.

2. Long-Lead Bought-Out Component Delays

Multiple orders were dependent on bought-out sub-components arriving before assembly could begin. Any delay in these components immediately impacted downstream manufacturing activities and delivery schedules. Geopolitical disruptions affecting positioners and limit switches added a further layer of risk.

3. High-Risk Orders with Limited Recovery Time

Portfolio risk analysis identified several orders with confirmed schedule slippages and rapidly shrinking delivery buffers. Without timely intervention, these delays had the potential to impact overall project delivery commitments. Prioritizing high-risk packages and recovery actions became critical to maintaining schedule confidence.

The client needed an execution model capable of forecasting delays before they impacted dispatch schedules.

Venwiz Solution

To improve manufacturing visibility, strengthen execution control, and enable proactive risk management, Venwiz implemented a structured expediting program across all active orders. 

1. Establishing the Venwiz Control Plan 

Venwiz developed a detailed manufacturing control plan for each order, mapping critical activities, dependencies, milestones, and delivery commitments. This created a common execution baseline for all stakeholders and enabled structured progress tracking throughout the manufacturing lifecycle.

Deployment of a Dedicated Expediting Team

Venwiz deployed a dedicated 9-member execution team comprising: 1 Expediting Head, 1 Desk Expeditor, 2 Technical Account Managers, 2 Customer Success representatives and 3 Field Expeditors to drive supplier coordination, issue resolution, escalation management, documentation tracking, and stakeholder alignment throughout the engagement. 

To validate execution progress directly from the shop floor, the team conducted 43 site visits across supplier facilities. These assessments enabled earlier identification of bottlenecks, faster root-cause analysis, and more effective recovery planning.

Providing real-time tracking with ExpeditingOS 

Venwiz deployed ExpeditingOS (EOS) to provide real-time visibility across the manufacturing lifecycle. Progress was tracked at both the milestone and component level, enabling continuous monitoring of supplier performance, schedule adherence, and execution progress.

The platform consolidated execution data from suppliers, expeditors, and project stakeholders into a single source of truth. This enabled early detection of schedule deviations, predictive delay forecasting, and automated risk escalation.

Implementing Predictive Risk Monitoring

Venwiz implemented a predictive expediting framework combining portfolio risk assessments, Failure Mode & Effects Analysis (FMEA), predictive analytics, and structured recovery planning. The team continuously monitored leading indicators of risk, assessed schedule exposure across orders, and established escalation thresholds for high-risk packages. This enabled earlier intervention, focused recovery efforts, and more informed decision-making across critical equipment packages.
