Overview

A leading industrial heating equipment manufacturer received turnkey orders to deliver two gas cracking furnaces for a global petrochemical major in Maharashtra and Gujarat. The project involved Mechanical, Static, Rotary, and E&I packages spread across 100+ vendors and 120+ POs, making purchase order tracking, vendor coordination, and delivery milestone monitoring extremely complex.

Project Challenges

Executing two furnaces in parallel created complexity across design, procurement, fabrication, and import coordination. Several challenges surfaced even before fabrication matured.

  1. Interlinked PO Dependency Risk: Delays in coils, structural steel, burners, transformers, or instrumentation cascaded across dependent purchase orders, increasing overall schedule vulnerability.
  2. Engineering Approval Delays: Multiple iterations of drawings, QAPs, schematics, and bought-out lists delayed manufacturing readiness, with E&I packages facing the highest impact. 
  3. Non-Executable Vendor Schedules: Vendor Gantt charts did not reflect forming, welding, NDT, PWHT, plate rolling loads, or RT booth availability, resulting in overstated progress.
  4. Long-Lead Import Uncertainty: Imported burners, control systems, and transformers had inconsistent documentation and unclear shipping windows, disrupting fabrication sequencing.
  5. Fragmented Reporting Across 100+ Vendors: Progress tracking via spreadsheets, emails, PDFs, and calls limited real-time visibility and delayed identification of at-risk items.
