Project Overview

A leading EPC company was executing a depletion compression system and sulfur recovery plant for an overseas oil and gas client. The engagement covered six equipment packages, including heat exchangers, pressure vessels, furnaces, pumps, a stack, and technology structure across eight vendors in multiple locations.

With vendors operating independently, the client had no unified view of manufacturing progress or delivery risk. Venwiz was brought in to provide full-stack expediting across all six packages.

Project Challenges

Venwiz's initial assessment identified four execution risks that required immediate attention.

  • Limited Vendor Visibility: Manufacturing was spread across eight vendors and multiple sub-vendors, with no system to track manufacturing milestones or identify delivery risks early. Progress relied on emails, phone calls, and periodic updates, delaying visibility into issues until they had already compounded.
  • High-Level Milestone Planning: Vendor plans included only ~30 high-level milestones per order, providing no visibility into the critical path or sub-vendor dependencies. As a result, early intervention was not possible.
  • Unmonitored Overseas Procurement: Imported motors for the heat exchanger and pump packages were critical bought-out items. Approvals, international logistics, and customs clearances introduced delivery risks without active monitoring.
  • Vendor Capacity Constraints: Capacity limitations at the technology structure vendor threatened schedule adherence and downstream project milestones.

Venwiz Solution

Venwiz implemented its full-stack expediting framework to improve visibility, strengthen supplier coordination, and proactively manage execution risks across all equipment packages. 

1. Granular Control Plans for Every Purchase Order

Venwiz created a Venwiz Control Plan (VCP) for every purchase order with our AI-powered tools and domain experts. The manufacturing plan was expanded to nearly 100 activities. This provided complete visibility into manufacturing progress, procurement dependencies, and critical-path items requiring close monitoring. 

Each control plan mapped engineering approvals, procurement milestones, manufacturing activities, inspections, and dispatch readiness into a single execution framework.

2. Direct Sub-Vendor Follow-Up

Rather than relying solely on main vendors for updates, Venwiz engaged directly with critical sub-vendors to monitor manufacturing progress, track deliveries, and resolve issues before they affected project schedules.

3. Overseas Supplier Coordination

Venwiz actively tracked approvals, documentation, and logistics for imported motors. Continuous monitoring enabled timely decisions on freight planning, including switching critical shipments from sea to air freight to protect final assembly schedules. 

4. Supply Chain Diversification for Technology Structure Package 

After identifying capacity constraints at the technology structure vendor, Venwiz assessed execution risks and recommended distributing the workload to an additional qualified supplier. This reduced schedule risk while maintaining project continuity.
